The Celiac Space: A Unified Team & Scalable Systems

Meet Erin

Erin is a registered dietitian and one of the most billiant minds I've worked with! As someone who personally navigates life with celiac, she’s built an incredible practice dedicated to guiding patients through nutrition, symptom management, and overall well-being.


How she took action

When I first connected with Erin, I knew I wanted to help her immediately. We were introduced through Chelsea, one of her mastermind peers (I actually wrote Chelsea’s case study recently—linking it here!), and Erin reached out after seeing how I helped redesign team roles and hierarchy, while also setting up a personalized ClickUp for Chelsea’s business.


Erin’s business relies heavily on ClickUp—it’s the backbone of her team communication and task management. With a team of four dietitians running her programs and an administrative team handling onboarding, offboarding, and insurance applications, she wanted to make sure everything was running smoothly.


Her biggest concerns? Ensuring that her administrative team was fully equipped, communicating effectively with the dietitians, and working in alignment with her vision.


How we took action


To get a clear picture of what was working (and what wasn’t), I started with a business and ClickUp audit.


TEAM & ROLE ASSESSMENT

We conducted 1:1 interviews with the administrative team to understand their daily workflows, challenges, and whether their tasks aligned with Erin’s expectations. Since Erin had hired them at different times and even promoted some based on private conversations, we needed to ensure that role clarity and team cohesion were in place.


Her admin team was entirely based in the Philippines, which I find is a common setup for U.S.-based businesses. This is a topic I’m passionate about because even though international hiring offers cost savings, it doesn’t mean the team should have less growth opportunities, vision casting, or cultural integration. So, I made it a priority to understand how they were feeling, assess how well their roles fit them, and advocate for a better team structure.


CLICKUP WORKFLOW AUDIT

We then focused on two core workflows that were crucial for Erin’s business:

  1. Client Management – Tracking patient onboarding, dietitian assignments, and program progress.

  2. Lead Management – Organizing incoming leads, categorizing sources, and ensuring smooth follow-ups.


Both workflows had several automations, and after auditing them, I identified areas that needed a major overhaul— including ownership and leadership clarification and workflow re-design. All to streamlining the way these processes functioned inside ClickUp.


WORKFLOW OVERHAUL AND IMPLEMENTATION

Once we had clarity on what needed to change, we jumped into phase two: restructuring and optimizing workflows.


We collaborated in real time to implement best practices in ClickUp, including:

Redefining statuses & custom fields for better tracking

.✔ Adjusting automations to eliminate bottlenecks.

Shifting the way the team used ClickUp, focusing on efficiency.

Building dashboards to track KPIs & business performance.



One of the biggest wins from this process was the ClickUp dashboards we built, which transformed how Erin and her team tracked progress:


📊 Client Management Dashboard – Provided insights on:

  • Monthly onboarding numbers.

  • How many clients each dietitian had (and under which program).

  • Which programs were performing best.

  • Dietitian bandwidth and workload capacity.

📈 Lead Tracking Dashboard – Helped the team analyze:

  • Lead sources & common patterns.

  • The volume of incoming leads, categorized by source.

  • Data for Erin to make informed marketing decisions based on where leads were coming from.


Lastly, I helped refine their insurance workflow, which tied into both client and lead management. We leveraged ClickUp forms and smart automations to create a more seamless process.

Erin’s team is more aligned than ever, workflows are streamlined, and communication between dietitians and admins is clear and efficient. The transformation didn’t just improve operations—it gave Erin the clarity and confidence to make data-driven decisions in her business AND take a peaceful maternity leave.


Even after wrapping up these two phases, I continue to work with The Celiac Space as their ClickUp and Zapier customer service support, and I truly hope to support them in future contractor care services. Their dedication and work ethic have been amazing to witness, and I can’t wait to see how they continue to grow.
